How many levels should a career ladder have?

There is no universal number, but a pattern holds across most organizations: level count scales with company size, not ambition. Adding levels a company hasn't grown into yet just creates confusing, unfillable rungs.

Strip away company-specific titles and almost every individual-contributor ladder reduces to the same six stages. Here is what actually changes at each one — not the title, but the underlying scope, ambiguity, and autonomy:

Level 1 — Entry / Junior

Executes well-defined tasks with regular guidance and close review. The job at this level is to learn — the team's tools, norms, and domain — not to independently drive outcomes. Most people spend 1–2 years here before the scope of their work starts to widen on its own.

Level 2 — Mid-level (the "career level")

Owns standard work end to end with little oversight. This is the level where the largest share of any organization's headcount sits, and that is by design, not a problem to fix — a healthy ladder does not assume everyone climbs to the top. What separates L2 from L1 is reliability: given a well-scoped problem, an L2 delivers it without hand-holding.

Level 3 — Senior

Takes on ambiguous problems — ones without a pre-defined solution path — and sets direction for a team's slice of the work. This is the first level where influence extends past personal output: Seniors mentor L1/L2 peers and their judgment starts shaping how the team approaches problems, even without formal authority.

Level 4 — Staff / Lead

Impact spans multiple teams. A Staff-level person drives cross-cutting initiatives that no single team owns and resolves the kind of ambiguity that stalls without someone senior enough to make a call. This is also where most ladders branch: the individual-contributor track continues toward Principal, while the management track (Manager, then Senior Manager/Director) begins here for people who want to lead through others instead of through their own output.

Level 5 — Principal

Sets direction for a whole department or discipline. Decisions at this level shape roadmaps and standards across the organization, not just a single initiative. Principals are rare — typically 2–5% of a function — and their judgment substitutes for process in situations too novel for existing playbooks to cover.

Level 6 — Distinguished / Fellow

Influence reaches company strategy and, often, the broader industry through external reputation, publications, or standard-setting. This level is reserved for sustained, organization-level impact over years, not a single project — most companies under a few thousand employees have zero to a handful of people at this level, if any.

How level count varies by function

The 6-level structure above maps most cleanly onto engineering, but the same underlying progression — scope, ambiguity, autonomy — shows up everywhere, just with different labels and a different top rung:

Where the IC and management tracks split

Almost every ladder branches at the same structural point: once someone has demonstrated Senior-level (L3) capability, they choose — or are invited into — either the Staff/Principal IC track or the Manager/Director track. The critical design decision is keeping the two tracks at equivalent organizational weight: a Staff Engineer (L4) and an Engineering Manager (M1) should carry comparable scope, compensation, and standing, so strong individual contributors are never quietly pressured into management just to keep advancing. Ladders that fail this test — where the IC track dead-ends at Senior while management keeps climbing — are a leading cause of senior-IC attrition.

Numbering and naming systems

Organizations label these six levels in a few common ways, and none is objectively better — consistency matters more than the system chosen:

  • Numeric L-levels (L1–L6). Common at tech companies; scales cleanly across many role families since the numbers are function-agnostic.
  • Named titles only (Associate, Senior, Staff, Principal). More intuitive externally — titles show up directly on LinkedIn and resumes — but harder to keep consistent across very different functions.
  • Job-architecture bands (e.g., P3, P4, M3, M4). Common in larger, more formal organizations; ties directly into compensation bands and job-architecture systems, at the cost of feeling more corporate to employees.
